Map actors and decision points
Trace inputs, production, aggregation, processing, transport, wholesale and retail. Ask where quality is measured, risk changes hands and delays occur. Include smallholders, women-led enterprises and less-visible intermediaries where they are relevant to the chain.
Test the bottleneck
Do not assume that finance, training or technology is the binding constraint. Triangulate interviews, observation and records. Compare plausible explanations such as storage, demand, quality standards, transport costs and bargaining power.
Make the next action testable
Specify a pilot, the intended mechanism, a measurable outcome and a review date. Document seasonality and cost assumptions so the result can be interpreted and repeated.
